WUR breekt alle records met een bliksemsnelle TimeEdit-installatie

Wageningen University & Research (WUR) heeft in minder dan 6 weken een nieuw plannings- en roostersysteem geïmplementeerd. Hoe was dat mogelijk?

Introductie

Wageningen University & Research (WUR) wilde hun oude roostersoftware vervangen en startte een aanbestedingsprocedure. TimeEdit won deze aanbesteding en wist het roostersysteem binnen 6 weken na ondertekening van het contract implementeren - op het moment dat de COVID-19 beperkingen het strengst waren.

De uitdaging

De implementatie begon halverwege april - een moment waarop de universiteit nog steeds gesloten was en het personeel vanaf thuis werkte vanwege de COVID beperkingen, zodat er geen persoonlijke ontmoetingen konden plaatsvinden. Daarnaast moest het nieuwe roostersysteem het oude systeem voor juni vervangen om te kunnen beginnen met de planning voor het academisch jaar 2020/2021.

De oplossing

De implementatie vond volledig op afstand plaats. De standaard implementatiemethodiek van TimeEdit werd aangepast om het geschikt te maken voor een volledig online versie. In plaats van langere face-to-face bijeenkomsten om de behoeften voor de onderdelen van de configuratie te bespreken, werden er veel kortere sessies georganiseerd om te zorgen voor korte feedback-loops en kleinere iteratieve opbouw van de configuratie. Op deze manier kon het Customer Success Team van TimeEdit zeer snel het Wageningen datamodel en planningsraamwerk opzetten. De snelheid werd er goed ingehouden doordat de WUR besloot zich te houden aan de bestaande datastructuur en planningsregels, met zeer duidelijke visies op de output en het resultaat van de configuratie.

De training werd online gedaan en was in meerdere kortere sessies verdeeld over meerdere dagen in plaats van de gebruikelijke langere trainingsworkshops, omdat het vermoeiender en moeilijker zou zijn om langere sessies online te volgen dan die met fysieke aanwezigheid. Dit zorgde er ook voor dat de roosteraars meer praktijkervaring kon opdoen tussen de sessies door en beetje voor beetje de software te leren. Elke sessie werd opgenomen, waardoor het gemakkelijk was om terug te kijken en een bepaalde sessie te herhalen - wat ook na afloop van de training handig is gebleken.


De resultaten

De kick-off van de implementatie was halverwege april en de Go-Live datum was begin juni. Binnen zes weken kon het roosterteam beginnen met het roosteren van de eerste periode van het nieuwe academisch jaar. Gezien de omvang van de universiteit was dit een snelheidsrecord voor TimeEdit. Het WUR roosterteam was in staat om de komende academische periode sneller en gebruiksvriendelijker in te plannen dan voorheen, en ziet de nieuwe oplossing als een enorme upgrade op het gebied van gebruikerservaring en performantie.

De publicatie en de integraties waren half juli live. De integratie met de WUR integratielaag was gebaseerd op de bestaande velden, zodat minimale wijzigingen nodig waren. De grootste verandering was de overgang van een week/jaar gebaseerde structuur naar een continue database opzet, wat enkele wijzigingen in de logica met zich meebracht, maar het onderhoud van de integratie minder pijnlijk maakt. De integratie met hun Student Information System OSIRIS zal in een volgende fase worden uitgevoerd zodra de COVID-crisis een beetje is afgekoeld.

WUR's beste tips en trucs voor een snelle implementatie

- Deel duidelijke planningsprocessen al tijdens de marktconsultatiefase
- Controleer met leveranciers of een snelle implementatie mogelijk is - en laat deze zich daaraan commiteren in het contract
- Vermeld een korte tijdlijn in de aanbestedingsdocumentatie om verwachtingen te stellen aan alle belanghebbenden
- Werk met een klein en agile implementatieteam dat bestaat uit de belangrijke personen van het roosterteam, het technische integratieteam en een projectmanager
- Heb een duidelijke mening over wat u wilt voordat u met de implementatie begint
- Neem alle trainingen op zodat u daarna gemakkelijk de belangrijkste aspecten opnieuw kunt bekijken.
- Organiseer regelmatig korte Q & A-sessies na de implementatie om te zorgen voor een efficiënt en slim gebruik van het systeem.
